Fractional CFO

Why this role exists
We need someone to oversee these items:
- Dental and endodontics is a new vertical for us. You would be joining early enough to shape how it works.
- You manage the client relationship. Everyone else at the firm works behind you.
- Our dental and endodontic clients will get their numbers on time every month. Most practice owners still could not tell you what those numbers say about their practice.
- This role adds something the firm doesn't sell yet. It's advice, and it's a different product from accurate books delivered on time.
- The practices we serve run $0.5M to $5M USD in revenue. At that size the Interim CEO is making real decisions on instinct, because nobody has shown them the number that answers the question.
Logistics
- Company stage: Small firm, growing, thin at the top. The Interim CEO was a Senior Manager in Accenture's Strategy and Operations practice, one level below Managing Director, and she is building a team to scale the firm.
- Start: As soon as possible.
- Location: Remote, hired from Eastern Europe. Croatia, Poland, North Macedonia, Serbia, and the wider Balkans.
- Reports to: the Head of Delivery.
- Direct reports: None to begin with. It may become the accountants working on your clients.
- Video: On, every client call and every internal meeting.
- Equipment: Yours. You'll reach our systems through a remote desktop we set up.
- Contract: Contractor. The template agreement shows every term before you get to the end.
Work hours
- Full time is 7 am to 4 pm Austin time. That's 2 pm to 11 pm in Warsaw, Belgrade, and Skopje.
- Part time is four hours a day. Two of those four are 12 pm to 2 pm Austin time, which is 7 pm to 9 pm in Warsaw, Belgrade, and Skopje. The other two are yours to choose.
- The gap is seven hours all year, so those times hold through both daylight saving changes.
- Monday through Friday, year round. Your clients are open on US Central time, which is the whole reason for the schedule.
Full time here
You are passionate about your work. Full time here means 8 to 10 hours a day, because you want to see things through to finished.

Who should not apply
This is not the role for you if you:
- Wait for somebody else to pick a thing up, or need the work handed to you tidy and already decided.
- Report a problem and stop there.
- Try somebody once, get no answer, and give up.
- Go quiet when something needs raising, or find telling the truth consistently hard.
- Read hidden meanings and office politics instead of the plain words.
- Overstate what you can do, or are different before you are hired and after.
- Have changed jobs every year or two, or want short projects and a work whenever schedule.
How your results are measured
- Every client on your list has a conversation about their numbers on the rhythm they bought, monthly or every two weeks. Nobody needs to remind you to meet with clients.
- The client can say back what the numbers mean, in the client's own words. That's the test of whether they understood it, not whether a report went out.
- Each client leaves with one thing to do. The next conversation starts by asking what happened with it.
- No client is shown a wrong number. If something in the books looks off, it goes back to the bookkeeping team before the meeting rather than into your slides.
- No client ever goes over your head to get an answer.
Role summary
You're the person a practice owner talks to about money, and the person whose advice they take.
You help them understand what the numbers are saying, then put the changes in order of what matters most. Some of those are changes to the data. Some are changes to how the practice runs day to day.
You know what the Interim CEO wants for themselves, not only for the practice. That personal goal is the one worth winning, and the business is the tool for getting there.
What you own
The client conversation
- The regular call with each practice owner, on video. It's a conversation, not a presentation.
- Monthly or every two weeks, depending on what that client bought. The rhythm is set by the client's package.
- Saying what the numbers mean in the words the Interim CEO already uses. No accounting vocabulary, and no reading the report out loud.
- Understanding the question the Interim CEO is really asking, and answering that one.
Turning the data into something worth saying
Examples of the numbers you'll work with. You read each one for the practice in front of you and say what it means for them.
- Collection rate. Target is 98% or better after insurance write offs, and sitting under 95% for any stretch points at something systemic rather than a bad month.
- Total overhead as a share of collections. Target is 58% or below, and every point above that comes out of what the Interim CEO keeps.
- Staff and payroll as a share of collections. Target is 27% or below, the published range for a well run practice is 26% to 32%, and it's usually the biggest single cost.
- Owner compensation as a share of collections. At 35% or more the model is working.
- Referral concentration, meaning how much case volume comes from one referring dentist. Under 10% across many referrers is healthy, and one dentist sending most of the work is what a buyer prices down hardest.
- What happens to production if the Interim CEO takes three months off.
- When overhead runs high, where the points are hiding: staffing set for a different season, supply pricing nobody renegotiated, leases and service contracts renewing quietly higher, and space sized for an earlier stage.
Making the books fit the client
- The books are the data under everything you say, so you're in them by nature of the job.
- You're not the bookkeeping reviewer. Your job is making sure the books are set up to answer the questions this practice asks, and sending back what doesn't fit.
- The first time something is set up wrong, say what it should be instead. Somebody on the team changes it then, not after it happens again.
Practices that haven't signed yet
- With the Interim CEO or a sales admin alongside you, helping them sign up for the personalised version of the benchmark, which is called a Practice X-Ray.
- Walking a lead through the benchmark, so they see where their practice sits before they buy anything.
Your own time entries
- Name the client and what came out of the work, on every entry.
- Five minute increments.
- Do not use increments smaller than five minutes.
- Only logged time counts as work for the firm.
What this role does not do
- Preparing or reviewing tax returns.
- Bookkeeping and month end close.
- Pricing, invoices, and engagement letters.
- Anyone's schedule, pay, or performance.
How we work together
- We work at the same hours most of the time, and some of the work is done asynchronously. You will not always have somebody online to ask, so you write things down and you keep going.
- Written, asynchronous communication is modeled as part of the company's culture. Things are read in writing before a live call is requested, and writing is used to prevent the need for calls.
- When you say you'll do something, say what day it'll be done.
- If you're going to miss that day, say so before the day passes.
- Need something from the bookkeeping team? Ask them.
- A mistake happens once. Get someone on the team to update the SOP straight away, so there is no second time.

- Canopy, for the client record and time.
- QuickBooks, Xero, and Digits, for the books behind your numbers.
- A hosted remote desktop, which is how you reach our systems.
- Google Workspace, for mail, documents, and client calls.
- Our internal site, for the SOPs.

What we need from you
- You've been a fractional CFO, a finance business partner, a finance manager, or a financial controller, and the job included sitting with someone outside finance and explaining money to them.
- You find the point in the data yourself. You don't build a pack and wait for questions.
- You speak English well enough that a practice owner with no finance training can follow you on a call, without asking you to repeat yourself.
- You are comfortable working on small businesses. The accounting here is simple, cash basis or straightforward accrual, so the hard part of this job is the conversation with the Interim CEO rather than the technical work.
- All client work happens in our software. Your own tools stay out of it, with no exceptions.
- We do CFO work, accounting, and tax, all under one roof. That means we hold tax returns and bank records as well as management numbers, so what we have to protect is wider than a firm doing CFO work on its own, and our rules on confidentiality and safety are stricter to match.
